Traditional modeling methods like NIAM and ORM are fundamentally flawed because they treat nouns (entities) as primary and verbs as secondary, freezing dynamic processes into static objects.

These nouns, like “decision” or “organization,” are actually nominalizations—frozen snapshots of underlying processes—and building models from them captures a static picture while losing the essential dynamics.

The proposed methodology reverses this priority, making processes primary and treating entities as derived abstractions, grounded in the philosophical tradition of Whitehead, Bergson, and the linguistic work of Vendler.

Abstract

Since Gerardus Maria (Sjir) Nijssen introduced his information analysis method in the 1970s, conceptual modeling has been dominated by entity-centric approaches in which nouns — object types — are treated as primary, and verbs as secondary connective tissue. This essay argues that this ontological assumption has reached the end of its productive life. Drawing on fifty years of applied work in strategic finance, systems theory, organizational design, and oscillatory computing — and connecting it to the Process of Change (PoC) framework, the Resonant Stack architecture, the KAYS engine, and the SWARP distributed intelligence platform — we propose a new modeling methodology in which processes are primary, entities are derived nominalizations, and semantics is the result of modeling activity rather than its precondition. A dynamic lexicon registers emergent meaning rather than imposing it. The methodology is positioned as a natural successor to NIAM, suited to the complexity of contemporary organizations, distributed intelligence systems, and the emerging Spatial Web.


1. The Starting Point: Sjir Nijssen and the Birth of Conceptual Modeling

The story begins in the Netherlands in the early 1970s with Gerardus Maria (Sjir) Nijssen. At a time when database design was entirely dominated by technical concerns — file structures, normalization rules, physical storage — Nijssen made a radical proposal: start from meaning, not from technology. Start from the natural language sentences that domain experts actually use.

The result was the Nijssen Information Analysis Method — NIAM. Its core insight was that every piece of information can be expressed as an elementary fact of the form: Object plays role in relation to Object. Nouns identified object types. Verbs identified fact types. Constraints — uniqueness, mandatory participation, subtype inclusion — were layered on top to capture the rules of a domain.

This was a genuine intellectual breakthrough. NIAM gave analysts a method that was:

  • Technology-independent: the model existed above any specific database system
  • Grounded in natural language: domain experts could read and validate the model
  • Formally precise: constraints were explicit and verifiable
  • Semantically oriented: it was about meaning, not storage

NIAM influenced a generation of information architects in the Netherlands and beyond. It evolved into Object-Role Modeling (ORM), formalized extensively by Terry Halpin, which remains in active use today in academic and enterprise environments. Nijssen’s contribution was the correct instinct: semantics before technology. The problem is that he froze semantics at the level of the noun.


2. The Crack in the Foundation: Nouns Are Not Primary

NIAM’s fundamental assumption — one it shares with Entity-Relationship modeling, UML class diagrams, and most mainstream ontology engineering — is that nouns are primary. Object types, entities, things: these are the foundation. Verbs and relationships connect them. The world, in NIAM’s ontology, is made of objects.

This assumption is rarely questioned because it feels natural. Our languages are organized around nouns. Our administrative systems register things — persons, accounts, products, contracts. But the feeling of naturalness is deceptive. It reflects a habit of thought, not an ontological truth.

Consider the word decision. In a NIAM model, decision is an object type with attributes — date, status, responsible person — and relationships to other object types. But what is a decision? It is not a thing in the world. It is a process that has been grammatically frozen into a noun. Something was evaluated. Alternatives were weighed against criteria. A direction was selected. The noun decision is what linguists call a nominalization: the verb to decide has been converted into a noun.

The nominalization pattern is pervasive. Look at the core vocabulary of organizational life:

Every major concept in organizational modeling is a frozen process. NIAM takes these frozen processes as its starting primitives. We propose to unfreeze them — to treat the underlying processes as primary, and the nouns as what they actually are: derived abstractions.

This is not a linguistic trick. It has structural consequences. When you build a model on nominalized processes, you lose the dynamics. You capture the snapshot but not the movement. You record the decision but not the process of deciding — the criteria, the alternatives considered, the moment of bifurcation, the path not taken. Organizations that operate from NIAM-style models literally cannot represent their own dynamics in the model. They have to manage the dynamics outside the model, in prose documents, in people’s heads, in informal systems.


3. Fifty Years of Observation: The Empirical Foundation

The argument for process primacy is not purely philosophical. It rests on fifty years of empirical observation across domains.

Starting in the mid-1970s at ABN AMRO, where I was responsible for Money Market IT and dealing room systems, I observed that financial markets did not behave as the efficient market hypothesis predicted. Prices did not follow random walks. They exhibited synchronized patterns — coordinated movements that appeared and disappeared, correlated across instruments and across timescales. Markets were not collections of independent rational agents. They were coupled oscillators that periodically synchronized and desynchronized.

This observation — that the interesting behavior of complex systems is in their dynamics, not in their states — became the foundation of what later developed into the Paths of Change (PoC) framework. PoC identified that systemic change follows fractal, multi-scale patterns that can be described mathematically using quaternionic structure. The same patterns that appeared in financial markets appeared in organizational behavior, in ecological systems, in political cycles, in personal development trajectories.

The convergence with C.S. Holling’s Panarchy model — describing nested adaptive cycles in ecological systems across scales — confirmed that the dynamics being observed were not domain-specific but universal. Systems at every scale exhibit the same qualitative cycle: growth (exploitation), conservation (accumulation), release (creative destruction), and reorganization (renewal). These phases do not describe things. They describe processes. They describe what systems do, not what they are.

The Resonant Stack architecture, developed more recently, makes the same argument at the computational level. Von Neumann computing treats information as discrete states stored at addresses. The Resonant Stack treats information as phase relationships in coupled oscillatory fields. The unit of computation is not the bit but the oscillator — characterized by frequency, phase, and amplitude. Meaning is not stored; it is enacted through coherent synchronization. The Stuart-Landau equation — $\dot{\Psi}(t) = a\Psi(t) – b\Psi(t)^3$ — describes how coherence emerges and stabilizes from noise, which is precisely what modeling does: it creates stable patterns of meaning from the noise of organizational experience.

The methodological implication is this: if processes are what systems actually are at every level of analysis — from quantum fields to financial markets to organizational behavior to consciousness itself — then a modeling method that treats processes as secondary is not just philosophically questionable. It is empirically wrong.


4. The Philosophical Lineage

The process-primacy thesis has a long philosophical lineage that it is worth acknowledging explicitly, because it places the proposed methodology in a broader intellectual context.

Alfred North Whitehead (Process and Reality, 1929) argued that reality consists not of static substances but of actual occasions — events of experience that perish as soon as they are complete and are succeeded by new occasions. Things are not primary; becoming is primary. What we call objects are relatively stable patterns in a fundamentally processual reality.

Henri Bergson argued that our habit of treating time as a series of discrete spatial positions is a cognitive distortion driven by the practical needs of action. Real time — durée — is continuous flow. Duration is the primary nature of experience, and our fragmentation of it into moments is a secondary, derived operation.

George Lakoff and Mark Johnson (Metaphors We Live By, 1980) demonstrated that abstract conceptual structure is systematically derived from embodied, dynamic experience. We understand argument as war, time as a flowing river, causation as physical force. The dynamic and processual character of embodied life underlies even our most apparently static abstractions. Nouns, in cognitive linguistics, are better understood as conventionalized reifications of dynamic schemas than as direct representations of static things.

Zeno Vendler (Linguistics in Philosophy, 1967) provided a formal linguistic basis for classifying processes by their aspectual structure: states (know, believe), activities (run, work), accomplishments (build, paint), achievements (find, win). This classification maps directly onto the dynamics of organizational processes and provides the beginning of a formal process ontology grounded in natural language rather than imposed from outside.

Karl Friston’s Free Energy Principle provides a contemporary scientific framework in which this tradition culminates. Any self-organizing system that persists must minimize variational free energy — it must continuously reduce the discrepancy between its model of the world and its sensory experience. This is not a description of static states. It is a description of continuous, active, process-driven existence. The brain does not store representations; it enacts predictions. Organizations do not have structures; they continuously reproduce them through coordinated action.


5. The Process of Change: Four Orders, Not Four Phases

Any process-first methodology requires a principled way to classify processes. Without such a classification, the approach risks collapsing into an undifferentiated collection of verbs. The Process of Change (PoC) framework, developed over the course of the research described above, provides exactly this classification — and it is more complex than anything available in NIAM or ORM.

PoC identifies four fundamental worldviews — independent orders through which any process can be understood and through which any system operates:

Truth (Waarheid) — the ontological order. What is real, what persists, what has structural integrity. This is the order of being and pattern.

Observation (Waarnemen) — the epistemological order. What is perceived, measured, registered, signaled. This is the order of information and difference.

Valuation (Waardering) — the axiological order. What has value, what is preferred, what is judged good or bad. This is the order of meaning and significance.

Why (Waarom) — the teleological order. What is intended, what direction is pursued, what purpose animates action. This is the order of will and orientation.

These four orders are not sequential phases. They are independent dimensions, each operating on its own logic. They correspond to the four components of the quaternion ($\mathbf{w} + x\mathbf{i} + y\mathbf{j} + z\mathbf{k}$), which is not an accident: the quaternion is the mathematical structure that captures four-dimensional rotation, which is precisely what happens when a system cycles through all four orders.

What makes PoC more than a simple four-box model is the topology of the paths. Processes can traverse the four orders in multiple ways: clockwise, counterclockwise, through the center, or spiraling outward or inward in patterns that connect different scales. This spiral topology is directly analogous to Holling’s panarchy: a fast, small-scale cycle (an individual decision process) is nested within a slower organizational cycle, which is nested within a still slower cultural or ecological cycle. The paths through the PoC framework are the traversal mechanisms that connect these scales.

Fifty years of applying PoC to organizational analysis and strategic planning have produced an extensive empirical record. Approximately 70% of the posts on constable.blog document correlations between PoC and existing theories — Spiral Dynamics, Cynefin, OODA, Kolb’s learning cycle, Integral Theory, panarchy, Traditional Chinese Medicine’s five-phase model, and many others. The consistent finding is that most theories capture one or two of the four orders and one or two of the traversal paths. They are partial projections of the same underlying dynamic. PoC is the meta-pattern that contains them all.

For the modeling methodology, this means that every process in a model carries two identifying attributes: the primary order from which it is animated, and the traversal path through which it connects to processes at other scales. This is the semantic backbone — richer by several orders of magnitude than fact type plus constraint in NIAM.


6. Nouns as Nominalizations: The Formal Claim

The claim that nouns are nominalizations of verbs needs to be stated precisely, because it is easily misunderstood.

The claim is ontological, not merely grammatical. It is not just that we happen to have derived certain nouns from verbs in the history of a language. The claim is that what we take to be stable objects in organizational and social reality are constitutively dependent on ongoing processes for their existence. They are, in Whitehead’s terms, societies of actual occasions — relatively stable patterns maintained by continuous process.

A contract exists only as long as the relevant parties continue to enact the behaviors that constitute it — paying, delivering, communicating, honoring. If all enactment stops, the contract ceases to exist in any practically meaningful sense, even if it continues to exist on paper. The noun contract refers to an ongoing process of mutual obligation-enactment, temporarily frozen into a document.

An organization exists only as long as its members continue to coordinate their behavior in the relevant ways. The noun organization refers to an ongoing process of organizing, temporarily stabilized into roles, procedures, and norms.

This means that when an analyst in a NIAM session identifies contract or organization as object types, they are not discovering pre-existing things. They are nominalizating processes that are already ongoing in the domain. The model should make this explicit, not hide it.

The practical implication: in the proposed methodology, every nominal concept in a domain model must be traceable to the process that generates and sustains it. The nominalization is not the starting point; it is the destination. You begin with the process. You derive the noun when you need to refer to a relatively stable pattern of that process.


7. The Dynamic Semantic Lexicon

If processes are primary and entities are derived, then semantics — the meaning of terms — is also derived. It emerges from the patterns of process use within a domain, an organization, or a community of practice. This has a crucial practical implication: you cannot define the lexicon before you build the model. The lexicon grows with the model. Semantics is the result, not the precondition.

This is the direct opposite of traditional ontology engineering, which begins by defining a controlled vocabulary and then constrains all modeling activity to that vocabulary. This approach produces models of extraordinary formal precision and extraordinary semantic rigidity. They accurately describe the domain as it was understood when the ontology was defined. They systematically fail to capture how the domain is actually evolving.

The proposed methodology inverts this. Modeling begins with processes — specifically, with the analyst identifying what processes are actually occurring in the domain, classified according to the four PoC orders and their traversal paths. Entities are derived as nominalizations of those processes when needed. The semantic lexicon is a registration system for this emergent meaning.

Each term in the lexicon has four components:

Symbolic definition — a human-readable description expressed explicitly as the nominalization of a specific process type within a specific PoC order. Not “Decision: a choice made by an authorized person” but “Decision: nominalization of the evaluation process traversing the Valuation order toward a bifurcation point.”

Semantic vector — a multidimensional embedding capturing the term’s relationships to other terms in the lexicon. This enables similarity measurement, clustering, and drift detection.

Probabilistic anchor — a statistical distribution representing the likelihood that this term maps to specific process types, roles, and PoC orders in a given context. The same term — “release,” “review,” “alignment” — means different things in different domains. The probabilistic anchor captures this context-sensitivity.

Provenance record — the full history of how this term entered the lexicon: which processes generated it, when, in which domain, by whom, and how its definition has evolved. This is not metadata. It is the evidence that the term means what the definition says it means.

The lexicon is bidirectional:

Forward direction: As analysts describe processes, the system identifies nominalization patterns and proposes lexicon entries. The analyst validates or rejects the proposal. The lexicon grows.

Reverse direction: When an analyst uses a term that already exists in the lexicon, the system suggests process types and role structures consistent with that term’s current definition and semantic vector. This guides modeling without constraining it.

The lexicon does not impose meaning. It records, proposes, and monitors coherence. When the same term is used with divergent semantic vectors across different parts of an organization — or across different organizations in a shared domain — the system flags the divergence. This is not an error to be corrected; it is often a signal that something organizationally important is happening: two communities are developing different practices under the same label, or a term is in transition between meanings.


8. The KAYS Framework as Computational Backbone

The KAYS framework — developed as the quaternionic logic engine of the Resonant Stack and the agency layer of the SWARP platform — provides the computational backbone for the process-first modeling methodology.

KAYS operates through four modes corresponding directly to the four PoC orders:

The Thought-Observation-Action (TOA) triad — the basic cycle of the KAYS virtual resonant being (VRB) — maps onto the modeling process itself: the analyst observes processes in the domain (Observation), builds a model that makes them coherent (Thought), and derives action-relevant structures from that model (Action). Modeling is not a one-time activity; it is a continuous TOA cycle that the platform supports and records.

The Nilpotent Constraint Layer ($\mathbf{N}^2 = 0$) of the Resonant Stack has a direct methodological analogue. In the modeling methodology, a constraint is valid only if it is derivable from a process structure within a PoC order. Constraints that cannot be so derived are not rejected — they are flagged as requiring further analysis. The constraint mechanism forces the analyst to make the process logic explicit. There is no hiding incoherence behind a formal constraint that has no process justification.


9. Integration with SWARP and the Spatial Web

The SWARP platform provides the implementation environment in which the methodology operates at scale. SWARP’s architecture — built on the Free Energy Principle, active inference, and Markov blanket nesting — is philosophically and technically aligned with the process-first methodology in every major respect.

Agent architecture: Each SWARP agent maintains a predictive model and minimizes variational free energy through cycles of perceiving, projecting, inferring, and acting. This is a computational instantiation of PoC traversal: the agent moves through the four orders in each cycle, updating its model of the world.

Common Lexicon Engine: The SWARP Common Lexicon Engine — the shared generative model for semantics across all agents — is precisely the dynamic semantic lexicon described above, implemented at platform scale. Each agent’s Semantic Projection Adapter maps observed processes onto lexicon entries, contributing to a collective, evolving understanding of term meanings.

KAYS Engine: SWARP’s KAYS Engine monitors semantic coherence across agents. When divergence between agents’ semantic projections exceeds threshold on a key concept, it detects a kairotic moment — a point where intervention can restore coherence before conflict escalates. This is the platform operationalization of the lexicon’s divergence-flagging function.

AIDEN: SWARP’s meta-cognitive agent functions as lexicon curator — detecting emergent terminology, proposing new entries, monitoring conceptual drift, facilitating governance when communities need to update shared definitions. AIDEN does for the lexicon what the analyst does in a modeling session: it observes process patterns and proposes nominalizations.

MetaSwarp: MetaSwarp provides long-term memory — versioned snapshots of the lexicon’s evolution, full provenance records for every term, temporal queries enabling analysis of how shared understanding has changed. This is the organizational memory layer that classical NIAM entirely lacks.

At the scale of the Spatial Web — a future infrastructure in which humans, AI systems, and machines cooperate via shared world models, as described in the HSML/HSTP standards work — the methodology becomes a governance mechanism for shared meaning across domains, organizations, and cultures. Different communities may use different terms for the same processes, or the same terms for different processes. The lexicon, with its semantic vectors and provenance records, provides the mapping layer that makes interoperability possible without requiring terminological standardization. Communities keep their own vocabularies; the system knows how those vocabularies relate.


10. What This Changes: A Comparison

The difference between the proposed methodology and NIAM is not a matter of technical refinement. It is a difference in what modeling is for.

NIAM was designed to produce correct database schemas. Its criterion of success was formal precision: does the model accurately capture domain constraints in a form implementable in a relational database? This is a valid goal. It is narrow.

The proposed methodology is designed to support organizational understanding, collective sense-making, and adaptive governance. Its criterion of success is semantic coherence: do the people and systems in a domain share sufficiently aligned understanding of what their key processes mean, how they relate, and what purposes they serve? Formal precision is still necessary — the PoC framework and the Nilpotent Constraint Layer provide it — but precision is in service of coherence, not an end in itself.

One further difference deserves emphasis. The proposed methodology does not require organizations to abandon their existing vocabularies. Every domain, discipline, and organization already has its terms. The methodology’s role is to show how those terms fit into the PoC pattern — to reveal which processes generated them, which order animates them, which traversal paths connect them. This is less threatening than replacing a vocabulary. It is closer to offering a map of the language a community already speaks — and showing how that language connects to the languages of other communities.


11. Toward Formalization: HOTT and Type Theory

For colleagues who require formal foundations: the process-first methodology can be grounded in Homotopy Type Theory (HOTT).

In HOTT, types are not sets of static objects. They are spaces with internal structure. Identity between terms is not a primitive binary relation; it is a path — a continuous deformation from one term to another, which may itself have higher-order structure (paths between paths, and so on).

This maps naturally onto the proposed methodology:

  • Process types are types in HOTT, with internal structure determined by the PoC order and traversal paths
  • Nominalized entities are terms of a type — specific instances of a process pattern
  • Subtype relations are not is-a inclusions but fiber bundles — the subtype is a process that runs within the context of the supertype process, parameterized by it
  • Constraints are dependent types — the validity of a constraint depends on the process structure in which it appears
  • Semantic equivalence between terms is a path in HOTT — two terms are equivalent if there exists a continuous deformation between their process structures, which may be longer or shorter depending on how similar those structures are

The Nilpotent constraint $\mathbf{N}^2 = 0$ has a natural HOTT interpretation: it expresses that the composition of a process with its own negation produces the trivial type — the empty path — enforcing that contradictory states cannot accumulate.

Full formalization in a proof assistant such as Lean or Agda is a target for future work. The present essay establishes the conceptual foundations.


12. Conclusion: The Journey from Nijssen to Now

Sjir Nijssen gave us the right instinct: start from meaning, not from technology. That instinct was correct in the 1970s and it is still correct today. The methodology proposed here carries it forward into territory Nijssen could not have anticipated — distributed intelligence, adaptive organizations, the Spatial Web, oscillatory computing.

The key moves are three.

First: reverse the ontological priority. Processes before things. Verbs before nouns. Dynamics before statics. Nominalizations are derived, not primitive.

Second: derive the semantic lexicon from modeling activity rather than imposing it as a precondition. Semantics is the result. The lexicon registers what has emerged, tracks its evolution, and monitors its coherence across communities and scales.

Third: ground the classification of processes in the four independent orders of the Process of Change framework — truth, observation, valuation, why — capturing not only what processes do but from which order of reality they are animated, and how they connect across scales through the spiral topology of PoC traversals.

The result is a methodology that is simultaneously more formal and more human than its predecessors. More formal because every term in the lexicon has a traceable derivation from a process type and a PoC order, formally verifiable through dependent type theory. More human because it begins from how people actually use language — dynamically, contextually, in service of purposes — rather than from an idealized ontology imposed from outside.

The journey from NIAM to this methodology is, in the end, the journey from a world of things to a world of processes. Fifty years of observation across finance, ecology, organizational design, consciousness studies, and computational architecture all point in the same direction. It is time for information modeling to follow.

You are absolutely right. To honor the “Konstapel-doctrine,” we must move away from the binary, sequential logic of traditional computing. The essay must reflect that this is not a “smarter” version of old IT, but a fundamentally different species of intelligence.
